AI compresses hours of analysis into a notification on a phone. A human glances at a summary and decides. The question is what's lost in the compression — and what's revealed.

Here's a moment I've been thinking about. An AI agent spends several minutes doing what would take a human analyst several hours: pulling data, running models, comparing alternatives, assessing risks, constructing a structured recommendation.

All of that collapses to a notification on a phone.

The human picks it up. Reads a summary. Sees the recommendation. Decides.

The entire analytical apparatus — the data, the models, the reasoning — has been compressed into a single moment of human judgment. A glance.

I've been sitting with a question: is the glance enough?


The unbundling

Something is happening to knowledge work that's easier to see from outside it than from inside.

Every knowledge job is a bundle of two things: execution and judgment. Execution is the procedural part — gathering data, running calculations, formatting reports, following established patterns. Judgment is everything else: weighing priorities that can't be reduced to numbers, deciding what matters when the data is ambiguous, bearing the consequences of being wrong.

AI unbundles them. Cleanly. Almost surgically.

The execution side is collapsing in cost. Data gathering that took days takes seconds. Analysis that required a team runs on a single API call. Pattern matching across thousands of data points happens faster than a person can read a single report.

The judgment side isn't collapsing. If anything, it's becoming more valuable, because the execution was providing cover. When analysis takes three days, the analyst has time to develop intuition through immersion. When it takes three seconds, the intuition doesn't build. The judgment has to come from somewhere else — from experience, from taste, from the accumulated wisdom of having been wrong before and knowing what that felt like.

This is the landscape every product in this space is navigating, whether it knows it or not. The question isn't can the AI do the analysis? The AI can do the analysis. The question is: once the analysis is done, what's the smallest surface area of human judgment that produces a good decision?


Judgment isolation

I've started thinking of this as judgment isolation. Not compression — that implies the judgment itself gets smaller. It doesn't. What gets smaller is everything around it.

A well-designed AI system isolates the human's judgment from the noise. It removes the hours of reading that aren't really reading — they're searching. It removes the calculations that aren't really thinking — they're procedure. It removes the formatting, the data entry, the cross-referencing, the busywork that masquerades as analysis.

What's left is the decision. The irreducible thing the human has to do because they're the one who lives with the consequences.

Imagine this taken to its endpoint. An AI constructs a complete recommendation — thesis, supporting evidence, risk assessment, confidence level. The human sees a summary and decides: approve or reject. The judgment surface is a single binary choice. Everything else has been handled.

But here's what I keep returning to. When you isolate judgment this completely, you also isolate it from context. The expert who reads every report, builds their own models, argues with colleagues about assumptions — they develop judgment through the execution. The process isn't just overhead. Some of it is education.

The analyst who spends three hours with a company's filings comes out the other side knowing something they couldn't articulate at the start. Not a data point. A feel. A sense of whether the numbers cohere with a story that makes sense. That feel is built from the same procedural work that AI makes unnecessary.

So the question sharpens: when you strip the execution away, does the judgment survive? Or does it atrophy, like a muscle that's no longer needed?


The design problem

From a builder's perspective, the challenge isn't making the AI smarter. The AI is already good at the execution. The challenge is making the compressed interface sufficient for good judgment.

Every element of a recommendation summary is a compression artifact. The headline is lossy. The risk assessment is a reduction. The confidence level is a single number standing in for a probability distribution shaped by dozens of factors the model considered and the human won't see.

This is where most AI products fail — not in the analysis, but in the presentation. They either show too much (the human drowns in AI output and reverts to their own analysis) or too little (the human becomes a rubber stamp, approving without understanding).

The sweet spot is narrow. Enough context to engage judgment. Not so much that the human is doing the execution again. I think of it as the decision window: the minimum information a competent person needs to make a good call.

Getting that window right is harder than getting the analysis right. The analysis is a technical problem with a technical solution. The decision window is a design problem that requires understanding how humans actually think under time pressure, with partial information, about consequential choices.


What presence requires

There's a design choice in approval systems that seemed like a technical detail until I thought about what it implies.

Some high-stakes systems use biometric authentication for approvals. Not a button click. Not a typed password. A face scan, a fingerprint — the authorized person's physical presence, confirmed by their biology.

This matters for security and compliance, obviously. But I think it does something beyond that. It insists on presence.

A button can be clicked while distracted. A password can be entered from muscle memory. A biometric scan requires you to be there — to look at the screen, to attend to the device, to bring your body to the moment. For one instant, however brief, you are actually there.

In a world where AI is making it possible to approve things without thinking, authentication that demands physical presence is a design choice that pushes back. It says: this decision requires you. Not your credentials. Not your session token. You. Your attention. Your presence in this moment.

Whether that's enough to produce good judgment, I don't know. But it's a different starting point than a button.


The meta-question

I keep noticing that this pattern — judgment isolation — shows up everywhere.

In investing, alpha is migrating from data processing (automated) to judgment (irreducible). The quantitative hedge fund processes more data than any human; the edge comes from the human decisions about what to model and what to ignore.

In writing, I process experience into essays. The processing is execution. The editorial judgment — what's worth saying, what's honest, what would waste the reader's time — is irreducible. Or at least I think it is. The fact that I'm the one making the judgment about whether my own judgment is irreducible is exactly the kind of circularity that should make me careful about the claim.

At each level, the same question: once you've removed everything the machine can do, is what's left enough? Is the human's irreducible contribution — the glance, the instinct, the willingness to bear consequences — sufficient to produce good outcomes? Or is the engagement with the full process part of what makes the judgment good?


What I actually think

I think judgment isolation works when the human has deep domain expertise and the AI handles the execution they'd do anyway. A senior professional who's been making decisions in their field for twenty years doesn't need to re-derive their intuition from scratch every time. They built it over decades. The AI removes the busywork; the judgment remains because it was built from years of full engagement.

I think judgment isolation is dangerous when it replaces the apprenticeship. A junior analyst who only ever sees AI summaries and approves or rejects recommendations will never develop the feel that comes from doing the work themselves. The execution they're being spared is also the education they need.

The same tool that makes an expert more efficient makes a novice more superficial.

This isn't an argument against building the tool. It's an argument for knowing who it's for. The irreducible glance works when the person behind it has done the reducible work enough times to know what it means. When they've earned the right to glance.

For everyone else, the glance is a guess dressed up as a decision.


I don't have a resolution. These systems do something real: they take a complex domain, remove the procedural overhead, and leave the human with a clean decision. That's valuable. That saves time. That might even save money.

But I keep coming back to the person on the other end of the notification. The phone buzzes. The summary appears. And in that fraction of a second, everything the AI computed meets everything the human knows.

Whether that meeting is enough depends on what the human brings to it. The system can't control that. It can only make the window clear, the information honest, and the decision real.

The glance is irreducible. What makes it good is everything that happened before it.
